The Real-Time Coaching Cycle

Diagnosis tells you what’s wrong and why. It doesn’t tell you what to say, when to say it, or how to build competence over time. That’s a separate skill, and it has its own structure. The diagnostic work gives you the blueprint, telling you which variable to adjust. This piece is about how you actually build it with a real client standing in front of you.

Take Maya. She’s new to training, and squats are new to her specifically. She’s never done one with a coach watching. Everything below follows her from the introduction to the squat through the first steps of refinement.

Before running a feedback cycle with her, it helps to know what you’re actually building toward.

The Purpose: Moving Through Awareness Stages

Feedback isn’t information for its own sake. It’s what moves a client from not knowing a problem exists to fixing it without thinking about it. This progression has a name, Noel Burch’s Four Stages of Competence, and it maps onto coaching directly. None of these stages are optional, and a client moves through them whether you coach quality or not. What feedback controls is what the client pays attention to, and how that shapes what they repeat (positive feedback) or change (negative feedback):

  • Unconscious incompetence: the client doesn’t know a problem exists. Right now, Maya doesn’t know what a compensation even looks like, let alone whether she’s doing one.
  • Conscious incompetence: the client sees the problem but can’t yet fix it. Your feedback is what introduces it in the first place; your strategy builds the skill to correct it.
  • Conscious competence: the client has the skill but needs focused attention to use it. Feedback here reinforces the pattern until it holds on its own.
  • Unconscious competence: the pattern is correct and requires no deliberate attention. You don’t coach this stage directly; it’s what the first three produce.

Without consistent feedback, a client can still move through these stages, just not toward the pattern you intended. She’ll consolidate something with every rep whether it’s correct or not. Training without proper feedback will groove a highly efficient, but altered movement pattern. Confidence and performance development in an altered movement pattern can contribute to overuse injuries, and the feedback loop can cross-pollinate onto variations of that pattern. Altered squatting patterns can bleed into step-ups and lunges. Poor core control during planks can express itself in any exercise requiring anterior core control. Once a person experiences a movement pattern and repeats it enough times, those neurons fire together, and it’s very difficult to rewire the circuit.

Inconsistent feedback creates a different risk: getting stuck rather than misdirected. Naming a checkpoint one session and never following up on it, or correcting something you never actually set up, can leave a client circling conscious incompetence indefinitely, aware something’s off, with no reliable path to fixing it. This is plausibly part of why so many people drop out of exercise. They don’t know what to do, whether they’re doing it right, or how to do it better. This isn’t just a coaching hunch. A systematic review of 66 studies on exercise and physical activity found that competence satisfaction consistently predicts exercise participation across a wide range of samples and settings, while low perceived competence is one of the most commonly cited barriers to adopting exercise in the first place (Teixeira et al., 2012). Consistent feedback is one of the few tools a coach has to directly move that needle.

Feedback based on observation and outcome is what gives that consolidation a chance of landing on the right pattern instead of whatever she happened to do first.

The cycle below is the mechanism that moves a client through these stages.

The Cycle

Before the set starts, explain and demonstrate the setup and execution of the exercise with proper technique. “Set your stance a little wider than hip width with feet pointed straight ahead. Squat the height of a chair keeping your knees in line with the middle of the foot. Keep the weight even under your foot the whole time.”

1. Execute and observe (identifying unconscious competence/incompetence).

Maya performs her first set. Your job here is purely observational: watching how well your setup and demonstration actually landed. You observe that her weight drifts forward, and you also notice her knees move inward. Both are visible from the start. You’ll focus your coaching on the weight distribution first. That’s where you’re picking your battle. Don’t coach mid-set unless something demands immediate correction for safety. Let the set play out so she can build an initial, uninterrupted connection to the exercise.

2. Give feedback and identify the pattern (unconscious incompetence → conscious incompetence).

At the end of the set, give positive feedback first on what held or improved. If she maintained great weight distribution under the foot, tell her, “Great job keeping your weight balanced across your whole foot during the squat.”

If she didn’t perform as instructed, ask her whether she noticed the same thing you did: “Did you notice your weight drift towards the front of your foot during the downward portion of the movement?” Whether she says yes or no, you’re building awareness of a specific pattern. This tells you whether she’s tracking the checkpoint, and it primes her to watch for it in the next set.

3. Strategize a technical solution (equipping conscious competence).

Now give her the strategy for the next set. Be specific about what to do and what sensation to watch for, and demonstrate both the deviation and the correction so she has a visual model to work from. Show her what the weight drifting forward looks like, then show her the correction. “On the next set, keep the weight even under your feet throughout the entire range of motion. Become aware if your heels get light because your weight is drifting forward. Try to adjust your body position to keep weight even in the range it drifts.” Then check for understanding: “Do you understand?” A nod or verbal confirmation tells you she’s ready to try again.

4. Repeat as needed (conscious incompetence → conscious competence).

Maya performs the next set with the strategy from Step 3. Ideally, the correction kicks in when she begins to deviate. That’s moving from conscious incompetence to conscious competence. Be sure to reinforce with positive feedback afterward.

If the same breakdown reappears, you’re back to Steps 2 and 3. Sometimes one round is enough; often it isn’t, and that’s normal for a checkpoint this early. Each repetition strengthens the pattern and deepens her awareness.

If she continues to deviate after several rounds of this, pause the set and give her more granular feedback. Make changes in this order:

  1. Add visual feedback. A mirror or video replay can help her build better proprioceptive awareness than a verbal cue alone.
  2. Reduce the range of motion to the point where the compensation disappears.
  3. Reduce the performance demand: stability, endurance, strength, or power, whichever is being challenged.

Which one to start with depends on the situation. A new exercise usually breaks down due to a proprioceptive or mobility restriction, so start with visual feedback or range of motion. A more experienced client working a progressed performance demand usually has that demand as the limiting factor, so performance is often the first thing to reduce.

This is the mechanism for a single checkpoint. What it doesn’t tell you is when to introduce a second one. That’s a separate decision, and it’s the subject of the next section.

Layering Expertise Toward Mastery

Rome wasn’t built in a day. Coaching someone to improve competence requires approaching progression in layers over time and across patterns. Moving Maya through the awareness stages isn’t a single-session event. It happens checkpoint by checkpoint, across numerous patterns and weeks of sets, each one built on the last. By her third or fourth set, her weight is staying balanced across her foot without you having to say anything.

Now it’s time to improve her knee alignment. Reapply the same cycle. Give positive feedback on what held (weight distribution), then ask whether she noticed her knees moving inward. Whether she says yes or no, you’re priming her to track it. Strategize a solution like “Push your knees outward so they stay in line with your midfoot.” Rinse and repeat.

Pick your battles when building motor development. You’ll see multiple areas of improvement each set: weight distribution, knee alignment, trunk stability, breathing. Attention is a finite resource, particularly for a client early in the cognitive stage of learning a pattern. More information than Maya can hold at this stage just gets dropped. Prioritize one checkpoint at a time.

Apply a layer across numerous patterns. Once weight distribution holds in the squat, reinforce it during step-ups, lunges, and single-leg squats. The checkpoint doesn’t change. Only the exercise does. This builds efficiency: one checkpoint practiced across seven variations deepens faster than teaching seven different techniques.

Progress at the rate of competence. Don’t layer a new checkpoint because a week has passed or because you think it’s time. Layer when the previous checkpoint holds through a full set without cueing. If it’s not there consistently yet, running another cycle on the same checkpoint builds automaticity. Patience with layering beats premature progression every time.

This transfer effect isn’t just intuitive. It’s been tested directly. A 12-week study comparing movement-guided training against conventional fitness training in firefighters found both groups improved fitness similarly, but only the movement-guided group improved movement quality, showing more controlled spine and knee positioning during squatting, lunging, pushing, and pulling (Frost et al., 2015). The researchers didn’t just measure quality in the trained exercises. They tested five separate, non-training tasks to see whether the improvement transferred. It did. Training that emphasizes how someone moves, not just what they can lift, changes behavior beyond the specific movements being drilled.

When Layering Breaks Down

Backsliding in checkpoint awareness and control is a common occurrence. It may not be engrained enough to be automatic from one session to the next, or you’ve added an additional checkpoint to pay attention to, progressed in complexity, or increased performance (duration, load, speed, recovery) or movement (stability or mobility) demand.

Not yet engrained. A checkpoint that was solid in last week’s session slips this week, or wavers early in the set before settling in. This isn’t a failure of layering. Automaticity takes repetition. Give her a few reps to find it again; if she doesn’t, a quick cue like “heels” usually reorients her. The pattern exists. It just needs more consolidation time.

Added a new checkpoint. When you layer a new checkpoint, attention shifts, and an earlier one can temporarily slip. Weight distribution holds for a few sets, then you introduce knee alignment and suddenly weight drifts forward again. Expected. Give her a few reps to self-correct, or remind her, “heels!” The earlier checkpoint is still solid. You’ve just divided her attention.

Increased performance or movement demand. You keep the checkpoints the same but add load, speed, duration, reduce recovery, or progress in complexity, range of motion, or instability. The checkpoint breaks down not because layering failed, but because performance or movement capacity wasn’t ready. Reduce the specific demand you progressed. Once the checkpoints hold for a few sets, build back up more gradually than you did the first time.

Principles of Clear Coaching

Cue What to Do

There are a ton of ways to perform an exercise incorrectly. If you list all the ways something can go wrong, you’ve overloaded the client’s attention before the set even starts. Instead, focus your instruction on what to do, not what to avoid. Describe the correct technique and let that be the reference point. Simplicity in instruction creates simplicity in attention.

Before Maya’s first squat, that means naming what she’s aiming for: weight balanced across the whole foot, rather than listing the half-dozen ways a squat can go sideways.

Establish Consistent Points of Reference

Establish points of reference. Kinetic chain checkpoints like foot/ankle, knees, lumbo-pelvic-hip complex, shoulder, and neck/head are useful because this is where most movement translates. Be consistent with the checkpoints of a given exercise.

Feedback should be based on the instructions given. During a squat, if you say “keep your feet straight,” watch the feet, and tell them afterward if they did well keeping their feet straight or if they noticed their feet turning outward. If you tell someone to keep their feet straight, then correct them on trunk position, you’ve misaligned instruction and feedback. You may be right about the trunk, but you didn’t give them instruction on trunk position. Correcting someone on something you didn’t tell them to do increases frustration due to inconsistent communication.

Do as You Say

What you show clients matters more than what you tell them. When verbal and visual instruction conflict, people copy what they see over what they hear. If you tell Maya to keep her weight even across her whole foot but demonstrate with your own weight shifting toward your toes, she’ll shift her weight forward too. She’ll execute your demonstration perfectly and still get corrected on it.

When you correct a client for executing your own faulty demonstration, you’re not coaching them on a technical principle. You’re correcting your own mistake in front of them. That mismatch doesn’t just create confusion. It undermines trust in your instruction before the actual coaching cycle even begins. If you can’t get your own setup right, why should they believe your feedback is reliable?

If you have movement or performance limitations that alter your demonstrations, work on it. You don’t have to demonstrate the same performance as your client, but you should have better control. It’s hard to sell a balance exercise if you can’t stand on a single leg or keep your feet straight when squatting. Program and practice good control over foundational exercises and the variations you coach.

What This Framework Doesn’t Cover

This real-time coaching cycle works well when the limiting factor is technical, movement, or performance capacity, when a client needs awareness, a strategy, and repetition to improve. It’s built for clients who can actually execute the correct pattern once they understand it, and who will improve with consistent feedback.

But real clients sometimes need something else entirely. Here’s where this framework reaches its limits:

Psychological and emotional barriers: Some movement breakdown stems from fear, past injury trauma, or body image, not from capacity. A client might have full mobility and strength but freeze under load because their nervous system perceives the movement as unsafe. They might avoid certain ranges because they feel exposed or self-conscious. This framework is built on the assumption that feedback and repetition solve the problem. They don’t solve these. You’ll need to recognize when coaching technique isn’t the right tool, and when to bring in other expertise.

Technical cues for specific exercises: This framework is the structure: how to run a feedback cycle, how to layer checkpoints, how to sequence awareness and improvement. It doesn’t teach you what the checkpoints should be for a deadlift, a push-up, or a snatch. That’s exercise-specific coaching knowledge, separate from the real-time mechanics of delivering it.

Genetic and anatomical limitations, injury, degeneration, and pain: Some clients genuinely can’t access certain ranges or positions because of bone structure, limb length ratios, prior injury, joint degeneration, or current pain. No amount of feedback or repetition gets them there. The framework can help you work around these constraints, but it can’t overcome structural reality. Coaching around pain and managing recovery are separate skills.

In a Nutshell

Feedback controls attention, not just information.

Clients consolidate motor patterns with every rep whether you coach or not. Run the cycle on one checkpoint at a time: observe the breakdown, give feedback and ask a closed-ended question to build awareness, give a specific strategy, and repeat until it holds.

Pick your battles, then layer at the rate of competence. Prioritize one checkpoint at a time. Once it holds without cueing, reapply the same cycle to add the next layer as an addition, not a correction of something they missed. Layer when the checkpoint holds, not because a session or week has passed.

Checkpoints transfer across a movement pattern. Squat mechanics carry into step-ups, lunges, and single-leg squats. Consistency means reinforcing one technique across variations instead of teaching each one from scratch.

Backsliding is normal, but the cause determines the fix. A checkpoint that isn’t yet automatic just needs more reps. One that slips after you add a new checkpoint needs a quick reminder. One that breaks down under more load, speed, or complexity needs that specific demand reduced and rebuilt gradually.

Establish consistent points of reference, and make sure your demonstration matches your words. Name checkpoints and stay consistent with them. FAQ

Ho

w many checkpoints should I give a client at once?

Fewer the newer. A client early in learning a pattern has limited attentional bandwidth, so naming several things means most won’t land. Add the next checkpoint only once the current one holds without cueing, though experienced clients with more developed body awareness can often handle more at once.

What if I see a compensation I didn’t name in the setup?

Note it and address it in the next setup rather than mid-correction. Correcting something you never asked for reads as a moving target, even when you’re right. The exception is safety: stop the set immediately if a pattern puts the client at risk.

My verbal cue isn’t landing. Now what?

Switch feedback type before assuming it’s a capacity problem. A mirror or video replay gives a visual reference; a light tap at the point of breakdown gives a kinesthetic one. If a cue hasn’t worked after a rep or two, try showing or guiding instead of telling.

Should I ask the client what they noticed, or just tell them?

Ask, using closed-ended questions like “Did you notice your weight drifting forward?” rather than open-ended ones like “What did you feel?” This builds awareness of the specific pattern before you give feedback and a strategy. It’s not a replacement for coaching, just preparation for it.

A checkpoint that was holding suddenly fell apart. Did I do something wrong?

Not necessarily. If it hasn’t been engrained long, it may just need more reps; if it slipped right after a new checkpoint was added, a quick reminder usually brings it back. If it broke down only under added load, speed, or complexity, reduce that specific demand and rebuild gradually.

How do I know the fix actually worked?

The client holds the checkpoint through the entire set without mid-set reminders, not just the early reps. If it only holds because you reduced the demand and still slips late in the set, the underlying issue is still there.
